Most Teams Try to Build Autonomous AI Before Building the Foundation

Most teams try to build autonomous AI before they’ve built the foundation. They call it “agentic.” And then it breaks.

The Staircase to Autonomous AI

According to Gabriel Millien, Agentic AI isn’t a feature you add — it’s a system you build over time:

  1. Models are only the starting point — they can write and summarize, but can’t remember decisions or manage work
  2. Connecting data doesn’t create intelligence — access to systems matters, but access alone doesn’t create judgment
  3. The real shift happens in the middle layers — where AI stops reacting and starts operating, with work broken into steps, actions chosen intentionally, and results remembered
  4. Autonomy is ultimately a leadership challenge — advanced agents only work when goals are clear, decisions have owners, and learning is designed in

“Skipping steps doesn’t make transformation faster. It just makes failure harder to see.”
